Lair Boss Guide
Season 14
The Lord of Hatred expansion overhauled the entire Lair Boss system: you no longer gather summoning materials before the fight — you fight first, then spend keys to open the loot Hoard afterward. Ten bosses sit across three tiers with Belial at the top of the permanent ladder, and Season 14: Season of Death Awakening adds a new seasonal boss on top — the Corrupted Reaper.
How the Key System Works
The old per-boss material system is gone. The ladder now uses universal key types — Lair Keys and Greater Lair Keys — plus Betrayer's Husks for Belial and Superior Lair Keys for Season 14's Corrupted Reaper. Keys are only spent after the fight to open the boss's Hoard. If you die before the boss dies, you spend nothing.
Lair Keys — Initiate Bosses
Universal key for all five Initiate Lair Boss Hoards. Drop from War Plans, Nightmare Dungeons, Helltide, the Undercity, Tree of Whispers, and directly from Initiate boss Hoards. Stack up to 99. Keys drop at significantly higher rates from Torment 5 and above.
Greater Lair Keys — Greater Bosses
Required to open Greater Lair Boss Hoards. Awarded directly from defeating Initiate Lair Bosses — this is the primary source. Also drop from some War Plans rewards and high-tier Nightmare Dungeons. The cycle is self-sustaining: farm Initiate bosses to generate Greater Keys, use Greater Keys to access better loot.
Betrayer's Husks — Belial Only
Required to open Belial's Hoard. Two Husks per run. Source: Belial's Ambush events — random encounters that appear across the open world. Not farmable on demand; do not expect to reach Belial consistently early in the season.
Superior Lair Keys — Corrupted Reaper (Season 14)
Required to open the Season 14 seasonal boss's Hoard at Torment I and above. Earned from Deathtoll Chambers — the one-room mini-dungeon reached by defeating a Realmwalker (summoned by Surging and Colossal Pandemonium Ruptures) or by running a Nightmare Dungeon with the Rupture affix. Rule one of Season 14 farming: never run any activity outside your active War Plan. Every activity completed outside a War Plan loses the bonus loot and Activity Tree progress that War Plans provide. Set your plan before you start. Never break the chain.
Optimal Farming Difficulty
Torment difficulty now runs from 1 to 12, raised from the previous cap of 4. This does not mean you need to push to Torment 12 — key drop rates scale well without requiring maximum difficulty. The optimal range for key farming efficiency is Torment 5–8.

Initiate Lair Bosses
Five Initiate bosses form the base of the ladder. Fight them for Lair Keys to open their Hoards, and to generate Greater Lair Keys for the next tier. Urivar requires Vessel of Hatred ownership.

Greater Lair Bosses
Four Greater bosses offer better Mythic Unique drop rates and stronger targeted loot. Require Greater Lair Keys earned from Initiate runs. The Butcher can appear as a bonus encounter during any Lair Boss fight.

Exalted — Belial, Lord of Lies
Belial is the pinnacle boss of the permanent ladder and the most rewarding non-seasonal encounter in the game. Located in the Palace of the Deceiver. Requires two Betrayer's Husks to open his Hoard. Not farmable early — save Betrayer's Husks and approach when properly geared for high Torment.
Belial's Hoard — Target Farming Any Unique
Belial's Hoard has a unique mechanic: when you open it, you select which Lair Boss's loot table you want to pull from. This means defeating Belial lets you target farm specific Uniques from any boss in the ladder without running that boss repeatedly. If you need a specific Duriel or Andariel Unique, Belial is the most efficient path once you can consistently clear him. His Hoard has the highest Mythic Unique drop rate among the permanent bosses and guarantees at least one Ancestral Unique per run. In Season 14 the new Corrupted Reaper edges it out as the single best Mythic source (see below).

Season 14 Seasonal Boss — The Corrupted Reaper
Season 14: Season of Death Awakening adds a brand-new seasonal Lair Boss — the Corrupted Reaper, a fallen angel that Diablo III veterans will recognise. You first face it during the seasonal questline (A Gospel of Despair), after which it becomes a repeatable target at a Summoning Altar in the Pandemonium Threshold, in Zarbinzet on the southern edge of Hawezar. The fight is free to summon; opening its reward Hoard is what requires a key.
Corrupted Reaper's Hoard — Best Mythic Source in Season 14
The Reaper offers the best direct drop chances for Mythic Uniques and Pandemonium Fragments — the upgrade currency used to craft Mythics in the Horadric Cube — of any activity this season. Its Hoard opens with a Superior Lair Key at Torment I and above; note that some launch guides report it also draws on Belial's Betrayer's Husks as an Exalted-tier boss, so confirm the exact requirement in-game once the season is live. Either way, once you can clear it consistently it is the season's top farm target for Mythic gear.

Corrupted Reaper

Location: Pandemonium Threshold, Zarbinzet. Notable drops: best direct Mythic Unique chance in the game, Pandemonium Fragments (Mythic upgrade currency)
Farming Superior Lair Keys
Superior Lair Keys come from the Deathtoll Chamber, a one-room mini-dungeon. There are two ways in: defeat a Realmwalker — summoned by the larger Surging and Colossal Pandemonium Ruptures — or run a Nightmare Dungeon carrying the Rupture affix and close enough Tear orbs. Inside, finish the condensed Rupture ritual: Gravehounds drop orbs, and intercepting them before the Exarch absorbs them grants bonus loot on completion. Bank the keys, then spend them on the Reaper's Hoard.

Two bosses exist outside the main Lair Boss ladder and are tied to specific endgame activities.

Best Farming Route
Early Season (T1–T4)
Run Nightmare Dungeons and Helltide inside War Plans to build your Lair Key stock. Start with Initiate bosses as soon as you hit Torment I. Do not attempt Greater bosses until your build clears Initiate bosses quickly — a slow Initiate clear wastes more time than the loot difference is worth.
Mid Season (T5–T8)
This is the core farming loop. Set a War Plan with a mix of Helltide, Nightmare Dungeon, and two to three Initiate Lair Boss slots. Complete the plan for the War Chest, use Greater Lair Keys earned from Initiate runs to access Duriel and Andariel. Stack Lair Boss slots in your War Plan for efficient key cycling. Never break your War Plan for a standalone activity.
Late Season (T9+)
Once your gear supports it, shift Greater Lair Boss slots into your War Plan directly. Farm Betrayer's Husks from Ambush events during open-world play. Use Belial's Hoard to target farm any specific Unique you still need. In Season 14, make the Corrupted Reaper your priority Mythic farm — bank Superior Lair Keys from Deathtoll Chambers (via Realmwalkers and Rupture-affix Nightmare Dungeons) and open its Hoard for the best Mythic Unique and Pandemonium Fragment rates in the game. At this stage the goal is Mythic Uniques and endgame Pit pushing — the boss ladder is a vehicle for consolidating your remaining gear gaps.
Efficient tip: stack two to three Lair Boss slots of the same boss in a single War Plan when chasing a specific Unique. The War Plans Activity Tree bonus compounds per run in the same plan, and the War Chest consolidates drops — reducing time spent looting between runs.
